Every offset house in Vietnam already knows the feeling: a customer orders 300 brochures, the job runs beautifully, and the accounts show it lost money. The mechanics are structural, not managerial. A four-colour offset job carries a plate set at US$15-25, thirty to forty-five minutes of press makeready, and 100-300 sheets of waste before the first saleable copy — costs that are identical whether the run is 300 sheets or 30,000. Spread over 30,000, they vanish; over 300, they are the job. Digital inverts this: near-zero setup, first sheet saleable, but a higher cost per sheet. The crossover in this region typically sits between 400 and 800 SRA3 sheets depending on your click rate and paper. Below it, every offset run is a quiet subsidy paid to habit.

Put annual numbers on that subsidy before deciding anything. Pull twelve months of job records and count the runs under 1,000 sheets. A typical mid-sized Vietnamese offset house finds 80-150 such jobs a month. At, say, 100 jobs a month, each carrying US$18 of plates, US$20-30 of makeready labour and machine time, and 150 sheets of waste at US$0.05-0.08 — call it US$50-60 of pure setup cost per job — the line items sum to US$5,000-6,000 a month, or US$60,000-70,000 a year, spent producing nothing the customer pays for. That figure, computed from your own records, is the budget that justifies (or fails to justify) a digital press. For many houses it alone finances the machine.

The machine choice divides by ambition. The AccurioPress C14000 — US$250,000-400,000 — is the natural offset companion: 140 ppm, up to 450 gsm, strong registration, banner sheets, and click costs in the standard SRA3 toner band, which keeps the digital crossover point high enough to absorb most short-run work. The HP Indigo 15K — US$1.0-1.5 million — is a different proposition: a B2-format press whose output is commercially indistinguishable from offset, aimed at houses that intend not merely to divert short runs but to replace an offset unit outright and chase premium packaging and photo work. Now the timeline, because the transition succeeds or fails in the sequencing. Months 0-3: install, train two operators (not one — a single trained operator is a single point of failure), calibrate colour management so digital output sits visually next to your offset work, and migrate only the obvious jobs: everything under 300 sheets, all proofs, all reprints. Do not chase new markets yet. The goal of the first quarter is boring reliability — proving to your own sales staff that the machine ships jobs on time, because they, not the customers, are the constituency that decides whether the transition happens.

Months 4-9: move the middle band. Raise the routing threshold to 500-800 sheets, job by job, using a simple crossover card at the planning desk: plates plus makeready plus waste versus clicks plus paper, whichever is lower wins the job. Two effects appear in the accounts in this phase. First, the offset presses stop running uneconomic work and their measured profitability improves — often startlingly. Second, press-crew hours free up; in most Vietnamese houses this is absorbed as reduced overtime and redeployment to finishing rather than layoffs, but it is real money: one fewer standing shift on a small offset unit is US$500-800 a month in direct wages alone.

Months 10-18: sell what offset never could. This is where the transition stops being a cost project and becomes a revenue project. Versioned catalogues for chains, personalised direct mail, print-on-demand book runs of 50-200 copies for Vietnam’s growing self-publishing market, same-week packaging pilots for FMCG brands testing SKUs, event print with dated content. These products carry digital-native margins — there is no offset price to be compared against — and they are the answer to the question every offset owner asks: what fills the digital machine once the diverted short runs are absorbed? By month 18 a well-run C14000 in this program is doing 300,000-500,000 A4 equivalents a month.

Months 19-24: rationalise. With the digital press carrying the short-run and versioned load, examine the offset floor honestly. Common outcomes: the oldest small-format offset unit is sold while it still has export resale value; one press moves to single-shift operation; plate and chemistry purchasing drops 20-40%; floor space frees for finishing, which is where margin increasingly lives. This is also the point to re-run the numbers from month zero — actual clicks, actual savings, actual new revenue — and decide whether the next step is a second toner engine, an upgrade toward a 15K-class machine, or contentment. All three are respectable answers when they come from a spreadsheet rather than a showroom.

Two failure modes account for most disappointed transitions, and both are avoidable. The first is pricing digital short runs at offset-minus-a-discount out of habit: a 200-copy digital job that ships in a day is worth more per sheet than a 5,000-copy offset job shipping in a week, and must be priced on our pricing-for-margin framework, not on the old rate card.
